CRM or Chaos? How We Keep Track of 50+ Leads Without Losing Our Minds

Tracking leads

Raise your hand if you’ve ever said any of the following out loud:

“Wait — did I follow up with them already?” “I know I spoke to this person but I can’t remember what we discussed.” “They said call me in two weeks and now it’s been a month.”

If your hand is up; first of all, same. And second of all, this article is specifically for you.

Managing a lead pipeline is one of those things that looks simple until you’re juggling 20, 30, 50+ leads at different stages simultaneously. Then it becomes the operational equivalent of spinning plates while someone keeps adding more plates and also the floor is slightly on fire.

At The Ad Guys, I manage a pipeline that includes warm leads, cold re-engagement targets, media outreach contacts, and potential collaboration partners — all at once. And I do it without losing my mind (mostly) thanks to one thing: a proper system.

Let me show you exactly what that looks like.

First, Let’s Talk About Why “Keeping It in Your Head” Never Works

Early-stage businesses often operate on memory and vibes. Someone expresses interest, you remember to follow up for a while, and then life happens and six weeks later you suddenly remember them in the shower and think “oh no.”

This approach fails for three very predictable reasons:

  1. Human memory is unreliable — especially when you’re managing multiple priorities
  2. Timing sensitivity — follow-up is most effective on a specific schedule; memory-based follow-up is always either too early or too late
  3. Context collapse — without notes, every follow-up call starts with you scrambling to remember what you discussed, which makes you sound like you don’t care

The solution isn’t trying harder to remember. It’s building a system that does the remembering for you.

What a CRM Actually Is (And Why It’s Not as Scary as It Sounds)

CRM stands for Customer Relationship Management. In plain terms, it’s a way of tracking every person who’s ever expressed interest in working with you, where they came from, where they are in the journey, what you’ve discussed, and what needs to happen next.

At the enterprise level, CRMs are complex software platforms with automation, analytics, and dozens of features. But at the level of a growing agency like The Ad Guys, a CRM can be surprisingly simple.

Ours is built on two principles:

  1. Every lead has a record — no lead exists only in someone’s memory
  2. Every record has a “next action” — nothing sits in limbo without a clear next step attached to it

Whether you use dedicated software or a well-structured spreadsheet, those two principles are the foundation of a functional pipeline.

The Stages of Our Lead Pipeline

Here’s how we categorise leads in our system:

🔵 New Lead

Someone who’s just entered our world — they’ve inquired, been referred, or we’ve done initial outreach. No real conversation yet.

What happens here: Immediate personalised outreach (within 24 hours where possible), introductory call scheduled.

🟡 Contacted

We had an initial conversation. There’s interest, but no firm next step is committed.

What happens here: Send relevant information, schedule a follow-up, add value-driven nurture content.

🟠 Proposal Sent

We’ve presented a proposal, package, or formal recommendation.

What happens here: Follow up at set intervals, answer questions, address objections, keep momentum alive.

🟢 Negotiation / Decision Stage

They’re seriously considering it. Maybe they’re comparing us with another option, waiting on a budget approval, or deliberating internally.

What happens here: Gentle but consistent follow-up, social proof, making the decision as easy as possible.

✅ Converted

They said yes. They’re a client now. Handoff to the relevant team.

What happens here: Smooth onboarding, introduction to the team, relationship-building continues post-sale.

❄️ Cold / Dormant

They’ve gone quiet after interest. Not a hard no, just unresponsive.

What happens here: Scheduled re-engagement campaign with fresh value and angles (see our article on winning back cold leads!).

❌ Closed / Lost

They’ve clearly decided not to move forward. Graceful exit, door left open.

What happens here: Final warm message, removed from active pipeline, kept in a long-term nurture list for occasional relevant content.

Tools you can Use (And Our Honest Take on Them)

Google Sheets / Excel

Unglamorous but genuinely effective for small to mid-size pipelines. The barrier to entry is zero, the flexibility is high, and if you set it up thoughtfully, it works beautifully. This is where most businesses should start.

Notion

A step up from spreadsheets — great for combining pipeline tracking with meeting notes, proposals, and team collaboration in one place. Notion is loved for its flexibility and visual pipeline views.

Trello

Board-style CRM setup. Great for visual thinkers who want to literally drag leads from one stage to another. Satisfying to use. Works well for solo operators or small teams.

Zoho CRM

If HubSpot feels like too much too soon, Zoho CRM is the underrated middle ground that doesn’t get nearly enough credit. It’s robust enough to handle serious pipeline management; lead tracking, automated follow-up workflows, email integration, sales reporting but without the steep learning curve or price tag of some of the bigger names. For a growing African business that needs more than a spreadsheet but isn’t ready to commit to an enterprise-level platform, Zoho hits a genuinely sweet spot. The free plan is surprisingly capable, and the paid tiers scale affordably as the business grows. Honest take: the interface isn’t the prettiest, but the functionality more than makes up for it.

HubSpot (Free Tier)

When the pipeline gets serious enough to need automation, scheduled follow-up reminders, email tracking, deal pipelines; HubSpot’s free CRM is genuinely powerful for a growing agency.

The honest take: the best tool is the one you’ll actually use consistently. A perfectly set up HubSpot account that nobody updates is useless. A simple Google Sheet that’s filled in religiously every day is gold.

The Habit That Makes the System Actually Work

A system is only as good as the discipline behind it. Here’s the non-negotiable daily habit that keeps our pipeline clean and functional:

At the end of every workday, for 15 minutes:

  • Update every lead you interacted with today
  • Set the “next action” and “next action date” for each one
  • Review tomorrow’s scheduled follow-ups so nothing catches you off guard
  • Flag any leads that need urgent attention

That’s it. 15 minutes. The chaos of a 50-lead pipeline becomes completely manageable when it’s touched every single day.

The ROI of Getting This Right

Here’s the business case, plainly:

The average sales cycle in marketing services requires 5-8 follow-up touches before conversion. Most businesses give up after 1-2.

A proper CRM system means you never give up prematurely because you always know exactly who needs what, when. That alone is the difference between a struggling pipeline and a consistently converting one.

At The Ad Guys, our pipeline discipline is a direct driver of revenue. Not the flashiest part of what we do but arguably one of the most important.

CRM or chaos? We choose the system. Every time.

Want to work with a team that’s as organised and intentional behind the scenes as they are creative upfront? The Ad Guys are ready. Let’s talk.
